For years, the easiest way to justify technology has been to calculate time savings. If a task used to take five hours and now takes one, you’ve saved four hours. That’s useful. But it may dramatically underestimate what AI is worth to a law firm.
Because the real question isn’t: “How many hours did we save?”
It’s: “What can our firm do now that it couldn’t do before?”
The Traditional Growth Equation
Law firms have historically had a straightforward relationship between growth and headcount.
The original article describes the model simply:
More cases → more work → more people → more cost.
The problem is that every person you add eventually reaches their own capacity ceiling. So the firm hires again. And again. Growth becomes increasingly expensive simply because the organization is growing.
That’s the hidden economic problem with a manual operating model.
AI Can Change the Equation
Now consider a different model:
More cases → smarter workflows → more capacity → more growth without proportional headcount.
That’s a fundamentally different economic proposition. If AI reduces the time required to review records, build chronologies or organize case information, the value isn’t limited to the minutes or hours saved. The value is the capacity those minutes create.
And if those gains happen across hundreds of cases, the cumulative effect can be significant.
Capacity Is the Real Currency
The source article describes a PI firm where chronology turnaround dropped from approximately 30 days to 7–14 days, while support staff saved roughly a full day of work each week.
That is more than a productivity statistic. It’s a capacity statistic. And capacity is what allows a firm to grow. If you only measure the result as “one day saved per week,” you’re measuring the smallest part of the opportunity.
The bigger question is what the firm can do with that day?
That’s why law firms should stop thinking about AI as an hourly efficiency tool. AI isn’t valuable because it makes people faster. It’s valuable because it can make the organization more capable.
The New ROI Question
The next time someone asks whether an AI investment is worth it, don’t start with: “How many hours will this save?”
Start with:“How much additional work could our existing team handle?” That is where the economics get interesting.
